Property sales don't move like software deals. Here's why a generic real estate CRM in India stalls on phases, plot inventory, and channel partners — and what a fitted one does instead.

You bought a CRM because the sales team kept losing track of site visits. Six weeks in, the reps are back on their phones and the real record of what's booked is a WhatsApp message from the site office. The CRM is technically running. Nobody trusts it.

This is the normal outcome when a real estate business adopts a generic pipeline tool. The problem isn't the team being lazy. It's that property sales don't move the way the software assumes they do.

Why a generic real estate CRM in India stalls

Tools like Salesforce and HubSpot model a deal as a single object that slides through stages: lead, qualified, proposal, won. That fits software sales. It does not fit a plot development where the thing being sold is one specific unit, in one specific phase, that either is or isn't available right now — and where two reps can promise the same plot to two customers on the same afternoon.

  • No concept of inventory.A generic CRM tracks the buyer's journey but has no live map of which plots or flats are open, held, or sold. That map lives in an Excel file, and the Excel file is always slightly behind.
  • Phases and unit types are custom fields, not structure.So reporting “how is Phase 2 selling versus Phase 1” means exporting and pivoting every week.
  • Channel partners don't fit the user model. Broker-sourced leads, partner commissions, and sub-broker attribution get bolted on as notes.
  • Booking is an event, not a stage.A booking triggers a payment schedule, an agreement, allotment, and a dozen documents. “Won” doesn't capture any of that.

What a fitted system does differently

A real estate CRM built around how property actually sells starts from the inventory, not the lead. Every plot or unit is a record with a live status. When a rep books one, the status changes for everyone, instantly — which is the single feature that removes double-booking disputes. From there, the pipeline sits on top: leads attach to a rep or a channel partner, site-visit outcomes are logged, and a booking is a workflow that generates the payment schedule and document checklist rather than just flipping a stage to green.

In property sales, the source of truth is the availability map. A CRM that doesn't own that map will always lose to the WhatsApp group that does.

Build or configure?

Not every developer needs custom software. If you sell a handful of high-value units a year and one person owns the availability sheet, a well-run spreadsheet plus a light CRM is fine. The case for building gets strong when you have multiple phases selling at once, a channel-partner network with commission logic, or a sales team large enough that “ask the site office” stops scaling.

The other trigger is disputes. If you have had even one legal notice from a double-booking, the cost of the incident usually exceeds the cost of the system that prevents it.

What to get right in the brief

  • Define a “unit” precisely — plot, flat, shop — and its full list of possible statuses.
  • Write down how a hold works: who can place one, for how long, and what auto-releases it.
  • Map the channel-partner tree and how commission is calculated and paid.
  • List every document a booking produces, and who signs off on each.
